
Over the last decade, engineering teams got insanely good at shipping code: better CI/CD, better tooling, better infrastructure, better DX.
Now something bigger is happening: execution is getting cheaper—fast.
Coding agents can already implement features quickly when the spec is clear. That’s the win. But it also reveals the uncomfortable truth:
The hardest part of building software was never writing code. It was deciding what’s worth building.
When you can build almost anything quickly, the cost of building the wrong thing doesn’t go down—it goes up. You can now ship the wrong feature at warp speed.
So the bottleneck moved.
Not downstream into implementation, but upstream into product discovery, prioritization, and specification.
The New Constraint: A High-Quality Learning Loop#
Most teams don’t fail because they can’t execute. They fail because they execute confidently… in the wrong direction.
Product discovery today is still fragmented:
- customer evidence lives in silos (support, sales, interviews, reviews)
- behavior data lives somewhere else (analytics, funnels, replays, experiments)
- prioritization happens in meetings (and often via politics)
- specs are written for humans, not for agents
This workflow made sense when shipping was expensive. But once shipping gets cheap, the premium shifts to something else:
How quickly can you convert real evidence into the right decision—then translate that decision into a spec that can be executed reliably (by humans or agents)?
That loop becomes the real advantage.
What Engineers Should Start Owning#
If you’re an engineer and you want to stay high-leverage in the next era, you don’t need to “become a PM.”
You need to become obsessed with making product decisions more correct and making specs more executable.
Here are the upstream problems engineers are uniquely good at solving:
1) Evidence pipelines (not just data pipelines)#
Connect feedback + behavioral data into one place, continuously:
- support tickets
- call transcripts
- interview notes
- reviews
- analytics + funnels + replays
The goal isn’t dashboards. The goal is: decision-quality inputs.
2) Structured insight, not vibe-based summaries#
Most orgs summarize feedback into paragraphs and lose fidelity.
Instead, treat feedback like engineering input:
- normalize it into “insight objects” (source, cohort, claim, evidence link, confidence)
- make everything traceable back to raw data
If you can’t trace a recommendation to evidence, it shouldn’t ship.
3) Opportunity scoring that stakeholders trust#
You don’t need perfect math—you need auditable math.
A useful scoring system weights:
- reach
- frequency
- severity
- strategic alignment
- effort
- confidence
This replaces “the loudest voice wins” with “show me the evidence.”
4) Specs that agents can’t misinterpret#
Traditional PRDs were written for humans, full of ambiguity.
Agents interpret ambiguity as freedom.
Modern specs should be:
- constrained
- phased
- testable
- explicit about boundaries (“do not touch these files”)
- clear about acceptance criteria and measurement
This is where engineering rigor directly improves roadmap outcomes.
5) Guardrails: hallucinations, bias, drift#
If AI is involved in synthesis or recommendations, you need production-grade controls:
- citation-by-default
- unsupported-claim reporting
- bias checks on generated questions/summaries
- evals and regression tests on the system’s outputs
This is just engineering—applied to product decisions.
The Real Career Shift: From Code Output to Decision Leverage#
In an agentic world, “how fast can you code” becomes less differentiating.
What becomes differentiating is:
- how fast you can run experiments
- how accurately you can detect what users actually need
- how reliably you can turn intent into executable specs
- how safely you can automate the loop
The highest-leverage engineers will be the ones who tighten the discovery loop until it’s hard to ship the wrong thing.
